Three things, in this order. First, decision rights, write down which decisions belong to which role, and which absolutely require the owner. Second, default answers, list the questions you get asked weekly and publish the answers so the team stops queuing for the same response. Third, a short weekly rhythm where the team brings problems with three options and a recommendation rather than open questions. Within a few weeks the volume of decisions returning to you drops, the team starts proposing instead of asking, and you reclaim the time the business actually needs you to spend on real strategic work.
Yes, the test is whether the KPI changes a decision. If a number is tracked but never used to decide, it is bureaucracy and we remove it. We pick three to five KPIs per role that link directly to outcomes the role owns, define them in plain language, agree how often they are reviewed, and connect each to a possible action when it moves out of range. The result is a short page each manager actually looks at, not a dashboard with 40 metrics that nobody trusts. Bureaucracy comes from numbers without action, not from numbers themselves.
Through a short, structured first 90 days plus weekly working sessions. We build a clear picture of the team, the goals, the people problems already in motion, and the manager's instincts about each. The early weeks focus on listening, basic structure, and visible decisions. After that we work on the harder muscles: difficult conversations, prioritisation under conflicting demands, delegating without disappearing, and saying no to upward pressure. Sessions use the manager's actual situations rather than abstract theory. The output is a manager who can hold the role on their own and asks for help when it matters, not for permission daily.
