Look at where the work actually breaks. If the team is delivering tasks but no one is shaping direction, deciding priorities, or handling cross-functional friction, you usually need a manager. If the team has direction but execution is weak in one specific area, the right move is often a stronger specialist instead. We test this by listing the decisions you make every week and asking which of them really need to stay with you. If three or more belong to a function, that function probably needs a leader. If only one or two, a senior employee is usually enough.
Yes, and this is the most common reason hires fail. Before any interview, we write a one-page role definition: the three to five outcomes the person owns in the first six months, the decisions they can make alone, the decisions they bring to you, the budget and team they have, and the realistic profile of who can deliver this. We pressure-test it against your actual problems, not a generic title from LinkedIn. With this in hand, interviewing becomes targeted, candidates self-select faster, and the offer stage is built on shared expectations rather than hope.
The first 90 days are when most senior hires succeed or fail, and they need a structure. We agree on a clear 30-60-90 plan: what the manager learns and observes in the first 30 days, what they ship and decide in days 30-60, and what they begin to own fully by day 90. The owner stays close at the start, then deliberately steps back as the manager takes over. We schedule short check-ins to surface problems early, recalibrate scope when reality disagrees with the plan, and prevent the silent drift that quietly turns a promising hire into an expensive miss.
